Restaurant Food Cost Percentage: What It Should Be and How to Fix It

Food cost percentage is one of the most closely watched numbers in the restaurant industry -- and one of the most frequently misunderstood. Here is what it actually means, what it should be, and what to do when it is too high.

What food cost percentage is

Food cost percentage is the cost of the food and beverages you sell expressed as a percentage of the revenue those items generate. If you spend $3,000 on food and sell $10,000 worth of food, your food cost percentage is 30 percent.

The formula: (Cost of Goods Sold / Food Revenue) x 100 = Food Cost Percentage

Cost of goods sold is not the same as your food purchases. It is calculated as: beginning inventory + purchases - ending inventory. If you skip the inventory count and just use purchases, your food cost percentage will be inaccurate -- and the inaccuracy will hide theft, waste, and over-portioning.

What the benchmark should be

The National Restaurant Association's operational benchmarks show that food cost percentage for independent full-service restaurants typically runs 28 to 35 percent. Quick-service concepts run lower, typically 25 to 30 percent, because of simpler menus and lower ingredient costs. Fine dining often runs higher food costs -- 32 to 38 percent -- but compensates with higher check averages and beverage margins.

Beverage cost (alcohol and non-alcohol) is typically tracked separately. Alcohol cost should run 18 to 24 percent of beverage revenue. Non-alcoholic beverages (coffee, soft drinks) typically run 10 to 15 percent. Blending these into a single food and beverage cost percentage obscures the economics of each category.

Why food cost gets too high

There are four primary causes of elevated food cost, and they require different fixes:

Portion inconsistency. If your cooks are not using portion scales and standardized recipes, portion sizes drift upward over time. A burger that is supposed to use 6 ounces of beef but is consistently plated at 7 ounces adds 17 percent to the cost of that item. Across a full menu, inconsistent portioning can add 3 to 5 percentage points to your overall food cost.

Menu pricing that has not kept up with ingredient costs. The BLS Producer Price Index for food tracks wholesale food price inflation. From 2021 through 2023, food-at-home prices increased significantly faster than typical menu price increases. Operators who did not reprice their menus during this period saw their food cost percentages rise even with no change in operations.

Waste and spoilage. Over-ordering, poor FIFO (first in, first out) rotation, and a menu that is too large to move all ingredients before they spoil are the primary causes of waste-driven food cost. Theft. Employee theft of food and beverage is more common than most operators want to believe. The National Restaurant Association estimates that internal theft accounts for a meaningful portion of unexplained food cost variance in independent restaurants. How to bring food cost back in line

The sequence that works: first, take an accurate physical inventory and calculate your actual food cost percentage. Second, calculate your theoretical food cost using your recipes and sales mix. Third, compare the two -- the gap is your problem to solve. Fourth, identify whether the gap is driven by portioning, pricing, waste, or theft, and address the specific cause.
